Subway in France: The Conquest of Fresh Sandwiches
Subway is one of the largest fast-food chains in the world – approximately 37,000 restaurants in over 100 countries. In France, its launch was late and gradual, but the chain has succeeded in imposing a format of fast food previously almost nonexistent: the fresh sandwich assembled in front of the customer.
2001: Paris, the First French Subway
The first French Subway opens in Paris in 2001. The brand, founded in Bridgeport (Connecticut) in 1965 by Fred DeLuca and Peter Buck under the name “Doctor’s Associates Inc.”, arrived in France more than 30 years behind its original countries. The challenge: to convince a French clientele accustomed to the traditional ham and butter sandwich to adopt an American format (specific bread, vegetables in free choice, multiple sauces).
2001-2015: The Slow Expansion
During 15 years, Subway France stagnated at a moderate pace:
- 2005: 50 restaurants
- 2010: 200 restaurants
- 2015: 350 restaurants
The pace is lower than that of a McDonald’s or a KFC at equivalent periods. Several factors explain this slowness:
- The “sandwich” format is culturally contested in France (direct competition with traditional bakeries, ham and butter sandwich, viennoiserie)
- The absence of a drive-through structurally limits the positioning in peri-urban activity zones
- The average ticket is lower than a McDo burger, limiting unit profitability
2015-2024: Consolidation
Since 2015, Subway France has adjusted its strategy: fewer openings, more renovations of existing restaurants, and an upgrade of the product (breads, veggie options, accompaniments). The park stabilizes around 400 restaurants by 2024.
The chain is now focusing on:
- The breakfast (sandwich + hot beverage)
- The veggie option (vegetable steak, meat-free options)
- The digital (app, delivery via platforms)
- Meal deals to increase the average ticket

The Subway network is more distributed than that of McDonald’s or Burger King: fewer very strong urban concentrations, more establishments in medium-sized cities (50k-150k inhabitants).
The Challenge of the Next Years
Subway France is going through the 2025-2035 decade with a clear objective: to maintain its park rather than expand it. In a fast-food market saturated with competition, the chain must defend its “fresh, healthy sandwich” positioning against the newcomers (Boco, Pomme de Pain, Class’Croute) and burger chains that are developing their own salads and “healthy” options.
